How TGG Helped Restaurant Owners Understand What Their Balance Sheet Was Telling Them

Sometimes a financial diagnosis requires a little group therapy.

Restaurant owners understand sales, food costs, labor expenses, and the daily demands of running a business. But the balance sheet often receives less attention, even though it can reveal financial issues that aren’t immediately apparent on an income statement.

During a consultation with the owners of a family-owned restaurant group, TGG Accounting Consulting CFO Charles Cecil approached the financial review with an unusual combination of accounting expertise and candid conversation. As he described it, the meeting offered both a financial diagnosis and a little group therapy.

The objective was to understand the owners’ business goals, examine their accounting processes, and identify potential financial concerns through a live balance sheet review.

Looking Beyond Sales and Expenses

For restaurant owners, the income statement provides familiar information, such as revenue, food costs, payroll, and operating expenses. The balance sheet tells a different story, revealing the company’s assets, liabilities, and overall financial position.

Problems with cash balances, outstanding obligations, or unreconciled accounts can remain unnoticed when owners focus exclusively on profitability.

TGG’s approach begins by looking beyond individual financial statements to understand the people, priorities, and business decisions behind the numbers.

Understanding the Owners Before Examining the Numbers

Rather than beginning with account balances, TGG structured the consultation around the restaurant group’s ownership and long-term objectives.

The discussion covered the ownership structure, personal and business goals, potential exit plans, and whether the partners shared the same vision for the company’s future.

From there, TGG examined the restaurant group’s accounting workflow, including how financial information was recorded, reviewed, and managed.

“I think this is a good sequence. I have a questions page I’ll use that coincides with these topics.”  — Charles Cecil

Walking through the process step by step helped clarify who was responsible for each accounting function and where improvements might be needed.

Letting the Balance Sheet Tell Its Story

The next stage was what Charles calls “naked consulting,” which means sharing the restaurant group’s actual balance sheet on screen and examining its contents directly with the owners.

Rather than relying on general assumptions, the discussion focused on identifying red flags and asking what the numbers revealed about the company’s current financial position.

“Charles to screen-share the balance sheet and point out red flags. What story are the numbers telling in their current state?”  — from the working agenda Charles used on the call

This approach gives restaurant owners an opportunity to question unfamiliar balances, understand potential accounting concerns, and connect financial reporting to everyday business decisions.

Restaurant owners can apply a similar review by comparing reported cash balances with bank records, checking liabilities for unusual or unexplained amounts, and confirming that accounts are reconciled regularly. Discrepancies may indicate missing transactions, inaccurate balances, or accounting processes that need closer attention.

The goal is to develop a more reliable understanding of the business’s financial condition.

Turning Financial Concerns Into Actionable Next Steps

A productive financial review shouldn’t end when the meeting concludes.

Following the consultation, Charles emphasized the importance of open communication about the issues presented. The next step was to document the findings and establish a specific follow-up meeting date, giving the owners a clear framework for addressing outstanding concerns.

Documenting findings, identifying responsibilities, and establishing a timeline for further discussion helps turn financial observations into a practical plan.

A balance sheet review offers value beyond accounting accuracy for restaurant owners. It creates an opportunity to align business priorities, address financial uncertainty, and make more informed decisions about the future.
