How TGG Helps Specialty Subcontractors Address the Hidden Costs of Pay-When-Paid Terms

Waiting to get paid shouldn’t mean giving up your margins.

Pay-when-paid arrangements for specialty subcontractors working under general contractors can create a financial burden that extends well beyond delayed invoices. While subcontractors cover labor, materials, equipment, and other project expenses, their payments may depend on when the general contractor receives funds from the project owner.

The issue is particularly relevant to a specialty subcontractor client currently facing this payment dynamic. Drawing on experience with similar situations, TGG Accounting Consulting CFO Charles Cecil recommends evaluating the true cost of carrying unpaid receivables and using that information to negotiate more favorable contract pricing.

When Delayed Payments Become a Financing Problem

Each additional day a subcontractor waits for payment is another day it must finance completed work.

As Cecil explains, “Extending payment terms to GCs (pay-when-paid dynamics) puts pressure on margin without any offset.”

The problem extends beyond delayed cash flow. Subcontractors must continue paying for labor, materials, and operating expenses while carrying unpaid receivables. When those arrangements aren’t reflected in contract pricing, the cost of financing the work comes directly out of the subcontractor’s potential profit.

Without calculating the cost of capital tied up in those receivables, subcontractors may not realize how much extended payment terms are reducing their margins.

A Different Approach to Negotiating Payment Terms

Rather than simply asking general contractors to pay sooner, TGG recommends considering extended payment terms in exchange for a pricing premium.

This repositions the discussion from requesting faster payment to demonstrating what extended terms actually cost the subcontractor and what the general contractor would need to pay for that flexibility.

By treating extended payment terms as a financing consideration, subcontractors can negotiate pricing that better reflects the cost of carrying receivables.

Putting Financial Analysis Behind the Negotiation

A defensible pricing premium starts with understanding the actual cost of capital.

TGG’s recommended approach involves evaluating outstanding receivables, the expected payment period, and the subcontractor’s actual cost of capital to calculate the financing expense associated with delayed payments.

Those calculations can provide a financial basis for proposing a specific premium rather than relying on an arbitrary percentage.

The strategy also fits within broader cash flow management, including monitoring days sales outstanding (DSO) and days payable outstanding (DPO). Together, these considerations can help specialty subcontractors make more informed decisions about contract pricing, payment terms, and working capital.

For TGG, the larger objective is to help construction business owners recognize financial costs that aren’t immediately apparent and identify practical ways to address them before they erode profitability.

What TGG’s Consulting CFO Said

“Consider negotiating extended terms in exchange for a pricing premium — a strategy that’s worked well for other clients in similar situations.”
